01 — About the company

Drezga d.o.o. is the general distributor for globally recognised brands and manufacturers of outdoor power equipment: Husqvarna, MCulloch, Silky, Okatsune and Cifarelli, and the company is based in Bestovje near Samobor.

Drezga d.o.o. specialises in the sale of forestry and garden machinery, and the company's priorities are continuous investment in the development and training of employees and the introduction of innovative tools to make working with partners easier, which is how it successfully brought entirely new brands to the Croatian market in a relatively short time.

02 — Goals

Three main implementation goals.

Strategy

The business was growing without a shared strategic framework: there was no market analysis or customer segmentation, and goals had not been translated into measurable KPIs and concrete activities.

As a family business, Drezga had reached the point where ownership and operational management needed to be separated. Roles, responsibilities and internal communication were not formalised, so growth put further strain on already informal processes.

The sales approach was not structured — it lacked clear selling arguments for individual customer groups and the measures by which sales results are planned and tracked.

03 — The BOOM solution

The implementation began with diagnostics: we assessed the actual state of the organisation, identified the key opportunities and defined what needed to change. From that came an action plan with concrete recommendations, owners and mechanisms for tracking delivery. The work then ran through three areas — in the same order as the goals.

Strategy. Together with management we set the vision and mission and translated them into a strategic map with three-year and one-year goals. Every strategic project was given an owner, activities and KPIs, so the strategy stopped being a document and became a working plan.

Business structure, organisation and human resources. We defined the organisational structure and produced a clear job description with matching KPIs for every role. That established the basis for handing operational leadership to the internal team and for accountable, measurable management. We also reorganised internal communication — until then largely informal and increasingly less functional as the company grew — through a communication framework with regular meetings and a clear flow of information from ownership level, through team leaders, to every employee.

Sales and marketing. We carried out a market analysis and customer segmentation and, on that basis, defined distinct selling arguments for each segment. Sales goals were broken down into activities and KPIs, giving sales a measurable framework instead of relying on the experience of individuals.

04 — Results

What changed.

Strategy

A clearly defined vision and mission, a strategic map with three-year and one-year goals, and strategic projects with defined KPIs, activities and owners for individual areas.

Business structure, organisation and human resources

Operational leadership was handed to the internal team: every role has a job description and KPIs, and regular communication from the owner down to employees raised individual accountability and operational productivity.

Sales and marketing

Sales now addresses segmented customer groups with distinct selling arguments, and results are planned and tracked through defined KPIs.

BOOM brought far more structure, far greater individual accountability and much better information flow, which had perhaps been missing until then. That information now travels from ownership level, through the management structure, all the way to every employee. Previously that exchange of information would often get stuck somewhere; now, thanks to the regularity and structure BOOM brings, a major change has taken place.
